How to End Endless Meetings With Zero Progress

It’s 10 p.m. You’re sitting in your dark office, the hum of the computer the only sound. You should be home, tucking your kids into bed, but instead, you're mentally replaying another marathon board meeting where absolutely nothing was accomplished.


If this sounds familiar, you’re not alone.


For Pastor Kevin, this was his recurring monthly nightmare. The same topics, the same debates, and the same result: no decisions, no action, and a whole lot of frustration. His coach broke it down. "A low Assertiveness score means you're naturally collaborative. You want to include everyone, gather input, and make sure every voice is heard before making a decision. That's a great quality, but it can backfire."


"Explain it to me like I'm five," Kevin said, desperate for clarity.


"You're a great facilitator when the team needs a leader," the coach explained. "Your desire for consensus means you hesitate to state your own opinion and make a strong case for it. The board is looking to you for direction, but you’re so focused on collaboration that you aren't leading them toward a decision. You're facilitating a discussion that never ends."


The silence on the call was heavy as Kevin let that sink in. He wasn't failing because he was a bad leader; he was struggling because he was using the wrong tool for the job.


The Simple Fix for Better Board Meetings


“So what do I do?” Kevin finally asked.


The solution his coach offered was surprisingly simple. It wasn't about changing his personality; it was about changing his process. This is the core of effective coaching for pastors—practical strategies, not just theories.


Here was the game plan:

  1. Review the Agenda: Before the meeting, go through every item.

  2. Mark for Action (X): Place an "X" next to every item that requires a decision. Beside the X, jot down a quick note about your recommended outcome. This prepares you to lead the conversation with a clear point of view.

  3. Mark for Discussion (O): Place an "O" next to items that are purely for discussion or information. These don't require an immediate decision.

  4. Prioritize Action: During the meeting, tackle all the "X" items first. Get the decisions made while everyone is fresh and focused. Then, move on to the "O" items.


Kevin was skeptical but hopeful. He followed the plan for his next board meeting.
